How Amazon may have pushed Microsoft into backing OpenAI years before ChatGPT?

Microsoft is widely recognized for investing in OpenAI long before ChatGPT pushed generative AI into the global spotlight and ignited today’s AI competition. However, newly revealed court documents suggest that the company’s leadership was initially uncertain about the partnership and questioned whether the investment would truly pay off.

These internal discussions surfaced as part of the ongoing legal dispute between Elon Musk and OpenAI. The lawsuit, currently being heard in a federal court in Oakland, California, accuses OpenAI of moving away from its original nonprofit mission of developing artificial general intelligence (AGI) for humanity’s benefit after transitioning into a profit-driven structure. Musk is reportedly seeking $150 billion in damages from both OpenAI and Microsoft.

Evidence presented during the case includes private emails exchanged among Microsoft executives, including CEO Satya Nadella. The messages reveal concerns that OpenAI could shift its business to competitors like Amazon if Microsoft failed to deepen its support.

The emails also shed light on the early relationship between Microsoft and OpenAI, which has evolved significantly over time. Earlier this year, both companies updated their partnership agreement, allowing OpenAI to collaborate with rival cloud providers such as Amazon Web Services and Google Cloud. Shortly afterward, OpenAI announced a partnership with AWS to host several of its AI tools and models, including Codex.

OpenAI CEO Sam Altman stated that Microsoft would continue licensing OpenAI technologies until 2032, while revenue-sharing arrangements are expected to continue through 2030. Interestingly, the revised agreement reportedly removed the AGI-related clause that previously governed Microsoft’s revenue rights.

The court filings include emails dating back to 2017, when OpenAI gained attention after its AI system defeated a professional Dota 2 player. Following the achievement, Altman approached Nadella seeking additional funding and computing resources to expand the project further. At the time, Microsoft had already provided discounted Azure computing resources for OpenAI’s gaming experiments.

Despite the progress, several Microsoft executives expressed doubts about the long-term value of investing heavily in OpenAI. Nadella reportedly questioned how OpenAI’s research would directly benefit Microsoft, while CTO Kevin Scott wondered what practical advantages the company would gain from the partnership. Other executives also raised concerns about whether the investment could generate meaningful revenue.

Over time, Microsoft’s perspective shifted largely due to competitive pressure in the cloud market. Internal discussions showed fears that OpenAI might move its AI workloads to AWS, strengthening Amazon’s position in the rapidly growing AI ecosystem. Executives worried that losing OpenAI could damage Azure’s reputation while giving competitors access to breakthrough AI innovations.

By 2019, Microsoft’s stance had changed significantly. Kevin Scott later acknowledged that he had underestimated the potential of OpenAI and Google DeepMind’s AI advancements. Soon after, Microsoft announced its first $1 billion investment in OpenAI. Following the massive success of ChatGPT in 2022, Microsoft expanded its commitment with billions of dollars in additional investments, solidifying one of the most influential partnerships in the AI industry.
